Buyers do not lose money on model choice first. They lose it on demos that never become systems.
At Sanidhyam AI Labs we treat staging as the product gate. If we cannot put a URL (or App Store build) in your hands on a weekly cadence, the project is not shipping - it is performing.
What "done" means here
- Written scope before production code - Weekly demos on an environment you can test - Eval and security gates before go-live - Honest go/no-go when AI will not pay back
That bar is how we ship client systems (DealerVoice moderation, Livehandbook support RAG) and Sanidhyam ventures like Counterly POS 2.0 on iPad.
Why decks fail security review
A slide can claim citations, handoffs, and audit trails. Staging either has them or it does not. Security and ops teams ask for:
1. Who can call which tools 2. What happens on low confidence 3. How retrieval permissions match the source system 4. How you measure quality after launch
If those answers live only in a PDF, the project stalls after the pilot applause.
A practical sequence
| Stage | Deliverable | |-------|-------------| | Discovery | Problem, metric, data constraints, rejected alternatives | | Architecture | Stack, gates, integrations - signed before build | | Sprint | Staging you can poke weekly | | Launch | Monitoring, docs, handover - not notebook dump |
When we recommend not buying AI yet
If you cannot name a success number, or a rules engine already solves the checklist, we say so. Prefer a smaller win that compounds over a multi-agent stack that cannot clear review.
Next step
Book a 30-minute scoping call. We will recommend audit, sprint, or custom - or tell you when AI is the wrong investment right now.
